Launching a Premium Wellness Brand on Wayfair: From Shopify Integration to $7K+ in Sales

Expanding into a new online marketplace involves much more than uploading products and waiting for orders. It requires reliable systems, accurate product information, coordinated fulfillment processes, and clear communication between multiple teams.

As the project lead, I managed the launch of Redwood Outdoors on Wayfair and helped transform the platform into a new revenue channel that generated more than $7,000 in organic sales before the end of the first year.


The Challenge

The goal was to expand its brand's marketplace presence and make its products available to Wayfair’s large customer base. However, launching on Wayfair was not a simple integration—it required navigating one of the most complex retail onboarding systems in e-commerce.


At the time, Wayfair relied heavily on a strict EDI (Electronic Data Interchange) infrastructure, which meant every part of the order lifecycle—catalog uploads, inventory updates, purchase orders, acknowledgments, shipping notices, and invoicing—had to be transmitted through structured, highly specific data formats. Unlike modern API-based systems, EDI required precise mapping, rigid compliance, and careful error handling, where even small formatting issues could break the entire workflow.


This complexity made the launch significantly more technical than a standard marketplace integration. I had to walk through Wayfair’s EDI requirements in detail, translate them into operational workflows for internal teams, and ensure our warehouse and systems could reliably send and receive data without disruption.


The project involved preparing the product catalog, aligning with Wayfair’s strict marketplace and EDI specifications, developing end-to-end order workflows, coordinating closely with warehouse operations, and ensuring customers received accurate shipping and tracking information despite the constraints of a legacy integration system.


My Role

I led the project from initial marketplace setup through launch and post-launch monitoring. I served as the connection between Wayfair, internal stakeholders, and warehouse operations while keeping the implementation moving forward.

My responsibilities included:

  • Coordinating marketplace onboarding and account setup

  • Preparing and reviewing product listings

  • Managing product data, images, pricing, and specifications

  • Developing order processing and fulfillment workflows

  • Coordinating test orders with warehouse teams

  • Verifying shipping labels, carrier tracking, and order statuses

  • Troubleshooting launch issues and monitoring marketplace performance


Building the Marketplace Workflow

I began by organizing the product information required for the Wayfair catalog. Because Redwood Outdoors sells premium outdoor products, each listing needed accurate specifications, high-quality images, pricing, and shipping details.


I then worked through the complete order lifecycle—from the moment a customer placed an order on Wayfair to fulfillment and shipment from the warehouse. Test orders helped validate that orders reached the correct teams, shipping labels were generated properly, tracking information was captured, and order statuses were communicated back to Wayfair.


This testing process allowed us to identify and resolve operational issues before they affected real customers.


The Results

The successful launch created an additional sales channel for Redwood Outdoors and generated more than $7,000 in organic sales. Just as importantly, the project established a repeatable process for managing future Wayfair orders, product updates, fulfillment, and reporting.


The project demonstrated my ability to combine business systems analysis, marketplace operations, project management, and cross-functional coordination to deliver a measurable revenue outcome.
